The Interroll BT100 Mistake That Cost $4,200 (and the Question That Would've Caught It)
I've been handling conveyor retrofit orders for seven years. I've personally made—and documented—four significant mistakes, totaling roughly $12,000 in wasted budget. Now I maintain our team's checklist. This article is about the first mistake, because it's the one I still see repeated almost every quarter.
What I Thought Was the Problem
A maintenance manager called me in early 2019. His line was stopping intermittently. The old drive unit sounded like it was grinding. I opened the Interroll catalogue, found the Interroll BT100 section, compared a few dimensions, and picked the unit with the same frame size. The price looked reasonable. So I ordered it.
It's tempting to think that if the dimensions match, the component will do the same job. But the Interroll BT100 isn't one product—it's a platform. Gear ratio, output speed, torque, voltage, mounting position, and duty rating all change the behavior. I didn't check those. I checked length and price. The unit arrived, we installed it, and it stalled on the first production run.
So I ordered it. Wrong. The real cost? Four times the price.
The Real Problem: The Catalogue Is Not a Spec Sheet
The first search most people do is "catalogue Interroll" or "Interroll BT100." That's starting with the answer, not the question. The Interroll catalogue is a great reference, but it's not an engineer. It lists what exists, not which version is right for your application. The real problem is that we ask "which part number?" instead of "what does this conveyor have to do?"
What most people don't realize is that a "standard" Interroll unit can be built with different internal motors and gearboxes. The catalogue can show two units that look identical and perform completely differently under real load. The "just match the part number" advice ignores the fact that every conveyor runs in a different environment.
Here's something vendors won't tell you: the first quote is rarely the last cost. The last cost includes downtime, rework, expedited freight, and the hours your team spends fixing a problem that should have been caught in the spec stage. That's why I now calculate total cost before comparing any vendor quotes.
Two Examples That Made It Click
One of my earliest mistakes involved a peanut butter line. We bought a standard conveyor section because it was in stock and cheap. The product density was nearly twice what we assumed. The line stopped every hour. It was the peanut butter that taught me: the same catalogue part behaves differently under different products.
Another customer's warehouse ran fine all year. Then Halloween costumes arrived in October. Cartons were lighter but wider, and the fixed-width rollers couldn't handle the odd sizes. Nobody had asked about seasonal peaks. The conveyor didn't fail because it was a bad component; it failed because the specification was based on an average day rather than the worst week.
What "How Much Does Henry Weigh?" Taught Me
At a 3PL, we were sizing a new conveyor loop before peak season. I had the Interroll BT100 in mind. I'd calculated speeds, voltage drop, and belt tension. Then a warehouse operator walked past, pointed at a shrink-wrapped pallet, and asked:
"How much does Henry weigh?"
I laughed. Henry was the heaviest test pallet on the floor—a 470-lb stack of boxes they used for checking wrappers and racks. I had been so focused on the catalogue specs that I'd forgotten the most basic question: what is the heaviest item the conveyor will actually carry?
We didn't have a formal load review process. That's why it happened. The configuration I'd selected from the Interroll catalogue was rated for a lower, evenly distributed load. It looked perfect side by side in the catalogue. On the floor, it would have stalled on the first heavy order.
Now Henry is in our spec template. Before any quotation, our team asks: how much does Henry weigh? If you can't answer that, the rest of the spec is guesswork.
The Cost of Getting It Wrong
I used to compare unit prices. That's how the first Interroll BT100 mistake happened. The $620 quote turned into $1,150 after shipping, setup, and rework. The $790 quote with proper application support would have been cheaper—and we'd still be running the same part.
I still kick myself for not asking for load data in 2019. If I'd just asked "what's the heaviest SKU?" it would've taken five minutes. Instead, we paid $2,300 for the wrong part and $1,900 in downtime. That's $4,200 that never shows up in the Interroll catalogue.
I have mixed feelings about "free engineering support" from suppliers. On one hand, it's not neutral—they're going to recommend something they sell. On the other, a five-minute conversation with an application engineer can catch a mistake that costs more than the part itself. Use the support. Give them real numbers, not a vague request.
What We Do Now
Our pre-order checklist has four questions:
- What is the heaviest load? Henry's number.
- What is the speed range, and how often does it start/stop?
- What is the environment? Temperature, moisture, dust, cleaning chemicals?
- What is the total cost of getting it wrong? Downtime, repairs, lost orders.
Then we open the catalogue. Interroll makes excellent platforms, but a platform is not a promise. Speed, load, duty. In that order. If you don't know the load, you're not ready to order.
Since we started using this checklist, it's caught 47 potential specification errors in the last 18 months. The cost of the checklist: zero. The cost of one more mistake? Four times the price.
