When Standard Drives Weren’t Enough — A Quality Manager’s Field Lesson
It started with a motor failure alert
March last year, a Tuesday. I was reviewing the weekly quality log when a red flag popped up: 16 Interroll drum motors — brand new, fresh from the French plant in La Roche sur Yon — had thrown thermal warnings within the first 48 hours of operation. Not a catastrophic failure, but enough to halt the line at a major distribution center.
Everything I’d read said these motors were bulletproof. Interroll Group advertises a 24-month warranty on internal components, and I’d personally visited the La Roche sur Yon facility in 2022. The assembly lines are clean, the testing is rigorous. So when the complaint landed, my first assumption was an installation error.
I was wrong. And that mistake ended up costing us a $22,000 redo and a delay that pushed the project by three weeks.
Assumption #1: ‘Same spec’ means same performance
The specs were identical — same drum diameter, same voltage, same IP rating. But the conveyor application didn’t match the factory test conditions. The client’s belt material was a heavy canvas weave with high friction, and the load cycle was practically continuous. The standard drive simply wasn’t designed for that duty profile.
I learned this the hard way. Instead of verifying the torque curve against the actual load, I relied on the datasheet. The datasheet said “suitable for continuous operation.” I assumed that covered all belts. It didn’t. The internal thermal protection kicked in after about 36 hours.
Here’s the part that stung: if I’d asked the application engineer at Interroll to run the numbers, they’d have flagged it. But I didn’t. I assumed I understood the margin.
The pivot: calling in the experts
After the initial batch was rejected and returned, I flew down to the integration site with two colleagues. We reviewed the motor logs, measured belt tension, and checked the ambient temperature. The drives were hitting 88°C when the spec said max 75°C. That’s a 17% overshoot — well outside the safety margin.
We put in a call to Interroll’s technical support in Germany. Their response surprised me.
“This application needs a higher torque variant or a different gear ratio. The standard drum motor is being pushed beyond its continuous rated capacity. You should use the EC310 with integrated inverter and external fan option.”
They didn’t try to sell me on a “one-size-fits-all.” They gave me a clear, specific recommendation — and told me which configuration would cost less and which would deliver better reliability. That honesty changed how I evaluate vendors.
We replaced the 16 units with the recommended spec. The upgrade cost about $14,000, re-installation and testing added another $8,000. But the line has been running 10 months now with zero thermal issues.
One more thing: I ran a blind durability test afterward — same drive, same load, same belt — but with the upgraded spec vs. the original. The new units ran 22% cooler at full load. That difference is measurable, and it shows up in mean time between failure projections.
What I tell my team now: know your boundaries
The vendor who says “we’re not the best fit for that” is worth more than the one who claims to handle everything. I used to think that acknowledging a limitation was a weakness. Now I see it as a signal of competence.
We’ve started adding a “boundary review” to every procurement — a formal step where we ask suppliers to flag any application condition that could push their product beyond rated specs. It sounds obvious, but you’d be surprised how rarely it happens.
Last month, a different supplier told me, “We don’t make a drive that fits your conveyor geometry; here’s a contact who does.” That recommendation saved us weeks of trial and error.
It’s like choosing between flea medications — just because something works for a Labrador doesn’t make it right for a Chihuahua. (A colleague once compared our drive selection process to reading comparison charts for Nexgard Plus vs Simparica. Different doses, different formulations, different targets. Same logic applies to conveyor drives.)
The hard truth: no one-size-fits-all
If you’re specifying drives for a material handling system, here’s what I wish someone had told me four years ago: Standard components are built for standard conditions. Real-world applications introduce variables that no datasheet can fully predict — belt texture, ambient heat, duty cycles, even humidity.
Interroll’s modular platform is designed to be configurable, not universal. That’s a strength, not a flaw. The mistake is assuming that a standard part will fit every case. The wise move is to ask for the application-specific recommendation before you order.
One data point: we now review about 200 unique component orders per year. Roughly 15% require a non-standard variant or a completely different product family. In 2024, we rejected 12% of initial deliveries because the spec didn’t match the actual usage condition. That’s down from 18% the year before, but still too high.
The lesson is simple: everyone has a boundary. Good suppliers tell you theirs. Great ones help you find the alternative.
If you’re evaluating conveyor components for a complex project, don’t assume. Ask the question: “Is this the right fit, or what is?” Then listen to the answer.
